Nyama choma at home: the fire, the cuts, the timing
Nyama choma fails at home for one of three reasons: the fire is too hot, the meat is too cold, or it was cut too small. None of them is about the marinade.
The fire
Charcoal, not gas, and not a flame. Light the coals and wait until they are covered in grey ash and glowing orange underneath — usually 30 to 40 minutes. If there is still a flame, the outside of the meat will burn before the inside is warm.
Spread the coals into two zones: a hot side for colour and a cooler side to finish. That one arrangement solves most of the guesswork.
The meat
Take it out of the fridge an hour before it goes on the fire. Cold meat cooked hot seizes in the middle and stays tough. Room temperature meat cooks evenly.
For goat and beef, bone-in leg or ribs are the right cuts — they hold moisture and they are what choma is for. Chicken thighs and wings work the same way; breast does not.
Salt it before it goes on, not after. Salt draws moisture to the surface, which sounds wrong until you see how it helps form the crust.
Size matters more than people admit
Cut pieces no smaller than a fist. Small pieces dry out in minutes and there is no recovering them. If you want smaller portions, cut them after cooking, not before.
Timing
A goat leg over medium coals takes 40 to 50 minutes, turned every five minutes. Beef ribs take 25 to 35. Chicken thighs 20 to 25. These are guides, not rules — the fire decides.
The test is the juice: cut into the thickest part, and if it runs clear, it is done. If it is pink, give it ten more minutes and move it to the cooler side.
Rest it
Ten minutes, off the fire, on a board. This is the step everyone skips and it is the difference between meat that is juicy and meat that leaves a puddle on the plate.
What to serve with it
Kachumbari with plenty of lime, ugali, and salt. That is the whole plate. Anything more is competing with the meat.
